HubSpot Email Sequences: How to Set Up Automated Follow-Ups

Most leads don't respond to the first email. Research shows it takes 5–8 touchpoints before a prospect engages. HubSpot Sequences automates this follow-up process so your team never lets a lead go cold.

What Are HubSpot Sequences?

Sequences are a series of timed, personalised emails sent automatically to a contact until they reply or book a meeting. Unlike broadcast emails, sequences stop automatically when a contact responds — keeping communication feeling personal.

Note: Sequences are available on Sales Hub Starter ($50/mo) and above. They are not included in the free plan.

Step 1: Plan Your Sequence

Before building, map out your sequence:

  • Goal: What action do you want the lead to take? (Book a call, reply, visit a page)
  • Length: 4–6 emails over 2–3 weeks is a good starting point
  • Tone: Professional but conversational — avoid sounding automated

Step 2: Create the Sequence

Go to Automation → Sequences → Create Sequence. Choose "Start from scratch" or use one of HubSpot's templates.

Add your first step: click Add Step → Automated Email. Write your first email — keep it short (3–5 sentences), personalised, and with one clear call to action.

Step 3: Add Follow-Up Steps

Click Add Step again and set a delay (e.g., 3 days). Write a follow-up that references the first email but adds new value — a case study, a relevant stat, or a different angle on your offer.

A proven 5-email sequence structure:

  • Email 1 (Day 0): Introduction + value proposition
  • Email 2 (Day 3): Social proof or case study
  • Email 3 (Day 7): Address a common objection
  • Email 4 (Day 12): New angle or resource
  • Email 5 (Day 18): Breakup email ("Is now a bad time?")

Step 4: Use Personalisation Tokens

Click the personalisation icon in the email editor to insert tokens like {{contact.firstname}}, {{contact.company}}, or {{owner.firstname}}. These pull data from the contact record automatically, making every email feel individually written.

Step 5: Enrol Contacts

Go to a contact record and click Enrol in Sequence from the right sidebar. Review the emails with their personalisation tokens filled in, choose a send time, and click Enrol. HubSpot will handle the rest.

You can also bulk-enrol up to 50 contacts at a time from a contact list view.

Step 6: Monitor Performance

Go to Automation → Sequences and click your sequence to see open rates, reply rates, and meeting booking rates for each step. If a particular email has a low open rate, try a different subject line. If reply rates drop off at step 3, rewrite that email.

Best Practices

  • Keep emails under 150 words — shorter emails get higher reply rates
  • Send between 9am–11am in the recipient's time zone
  • Never pitch in the first email — lead with value or curiosity
  • Always include an easy opt-out ("Feel free to let me know if you'd prefer I stop reaching out")
